ISO Gap Analysis

Gap analysis is the single most important activity before beginning your ISO 9001:2015 implementation journey. Yet in our 15+ years of consulting with 500+ organisations, we see the same ten mistakes appear again and again — often costing companies weeks of rework and thousands of rupees in wasted effort.

A gap analysis, when done properly, gives you a clear baseline: here is where you are, here is where the standard requires you to be, and here is the precise delta you must close. Done poorly, it gives you a false sense of readiness — and you discover the real gaps only during the Stage 2 certification audit, where NCRs cost time, money, and credibility.

1Treating Gap Analysis as a Document Checklist

Many companies hand their HR manager or quality officer a list of 139 ISO 9001 clauses and ask: "Do we have a document for this?" That is not gap analysis. ISO 9001:2015 is explicitly process-based, not document-based. The question to ask is: "Does our process consistently produce the intended output?" — not whether a procedure exists on paper. Documents support processes; they don't replace them.

2Skipping Context of the Organisation (Clause 4)

Clause 4 — understanding the organisation and its context — is where most SMEs take shortcuts. Leadership signs a SWOT table in 20 minutes and considers it done. In reality, Clause 4.1 and 4.2 require a deep understanding of internal and external issues, interested parties, and how these feed into your QMS scope and risk register. Auditors probe this clause heavily; superficial responses trigger Major NCRs in Stage 1 audits.

3Assigning Gap Analysis to a Junior Team Member

Effective gap analysis requires someone with both ISO 9001 clause expertise and a thorough understanding of the organisation's real processes — not just its org chart. Delegating this to a recently hired quality officer who is also learning the standard leads to systematic under-reporting of gaps. The result: you discover far more non-conformances during implementation than your roadmap anticipated.

A gap analysis that takes less than two full working days for a 50-person organisation is almost certainly missing something critical. Speed at this stage is the enemy of successful certification.

4Ignoring Clause 6 — Risk-Based Thinking

Risk and opportunity identification is a core structural requirement of ISO 9001:2015 — not an add-on. Yet the gap analysis often rates Clause 6 as "green" because the company has an FMEA for products. FMEA is not a risk register. A proper QMS risk register addresses risks to achieving quality objectives at the process and system level, not just product-level failure modes.

5No Scoring System for Gap Severity

Binary gap assessments — "yes/no" or "compliant/non-compliant" — give you no prioritisation information. A three-level or five-level scoring system (e.g., Fully Met / Partially Met / Not Met / Not Applicable) is the minimum. Add a priority column (High/Medium/Low) based on audit risk and you now have an actionable implementation roadmap rather than a status report.

Mistakes 6 – 10 at a Glance

Not involving process owners

Gap analysis conducted in the quality department without interviewing production, purchase, HR, or sales leads to a partial picture. Every process owner must be part of the assessment.

Confusing compliance with effectiveness

A procedure may exist and even be followed — but if it doesn't consistently achieve its intended output, the process is not effective. ISO 9001 demands effectiveness, not just conformance.

Using an outdated or generic checklist

Many organisations use ISO 9001:2008-era checklists without updating them for the 2015 revision. Key 2015 requirements — leadership, context, knowledge management, and risk — are often missing entirely.

Failing to set measurable objectives before the gap study

Without defined quality objectives, there is no baseline to assess whether the organisation's monitoring and measurement activities (Clause 9.1) are meaningful. Objectives must be set before the gap analysis — not after.

No action plan with owners and deadlines

A gap report without a corrective action plan is an observation, not a management tool. Every gap must map to a specific action, a responsible person, a completion date, and a verification method. Without this, implementation stalls within weeks.

The Bottom Line

A properly conducted gap analysis typically takes 1–3 days depending on organisation size, results in a documented gap report with clause-level scoring, and produces an implementation action plan with owners and timelines. If your gap analysis took a few hours and produced a traffic-light spreadsheet, plan for surprises during Stage 1.

Applicability: This Privacy Policy applies to Quality Management Services ("QMS", "we", "us", "our"), a proprietary firm registered under the laws of India, with its principal office at Pune, Maharashtra. This policy governs the collection, use, storage, sharing and protection of personal information in accordance with the Information Technology Act, 2000, the Information Technology (Reasonable Security Practices and Procedures and Sensitive Personal Data or Information) Rules, 2011, and applicable provisions of the Digital Personal Data Protection Act, 2023 (DPDPA).

1. Information We Collect

We collect information you provide directly and information generated through your interaction with our website and services:

  • Identity & Contact Data: Name, designation, company name, email address, phone number, postal address, city, state, country.
  • Training & Enrolment Data: Educational qualifications, employer name, selected course, batch preference, payment reference, attendance and assessment records, certificate details.
  • Financial Data: Transaction IDs processed via Razorpay payment gateway. We do not store card numbers, CVV or UPI credentials on our servers.
  • Technical Data: IP address, browser type, operating system, referring URLs, pages visited, time and duration of visit (collected via server logs and analytics tools).
  • Communication Data: Records of correspondence when you contact us by email, phone, WhatsApp or inquiry forms.

2. Purpose & Legal Basis for Processing

We process your personal data for the following purposes under applicable Indian law:

  • To process training registrations, issue certificates, and deliver purchased services (contractual necessity).
  • To process payments and issue GST-compliant tax invoices as required under the Goods and Services Tax Act, 2017 and the Income Tax Act, 1961.
  • To communicate service updates, course schedules, batch confirmations, and assessment results.
  • To send marketing communications about new courses and services (with your consent; unsubscribe option available in every email).
  • To improve our website and services through analytics.
  • To comply with legal obligations, court orders or requests from statutory authorities.

3. Sensitive Personal Data or Information (SPDI)

In ordinary course we do not collect SPDI as defined under Rule 3 of the IT (SPDI) Rules, 2011 (passwords, financial information beyond transaction IDs, health data, biometrics, sexual orientation etc.). If such information is voluntarily provided for any specific programme (e.g., occupational health training requiring medical context), it will be used solely for that purpose, protected with appropriate technical safeguards, and not shared without your explicit written consent.

4. Sharing of Information

We do not sell, rent, or trade your personal data. We may share data with:

  • Payment Processors: Razorpay Software Pvt. Ltd. (PCI-DSS compliant) for transaction processing.
  • Certification Bodies: IINDT and other accreditation bodies where your enrolment requires formal registration.
  • Cloud & Hosting Providers: AWS (Mumbai region) for certificate storage; email service providers for transactional emails.
  • Statutory Authorities: Tax authorities (GSTN), courts, or law enforcement where required by law.
  • Business Successors: In the event of a merger, acquisition, or sale, your data may be transferred subject to equivalent privacy protections.

5. Data Retention

Training records, certificates and GST-related financial records are retained for a minimum of 8 years as required under the Income Tax Act, 1961 and GST record-keeping norms. Inquiry and marketing data is retained for 3 years or until you withdraw consent, whichever is earlier. Technical/server logs are purged after 90 days.

6. Your Rights (Under DPDPA 2023)

  • Right of Access: Request a summary of personal data held about you.
  • Right to Correction: Request correction of inaccurate or outdated data.
  • Right to Erasure: Request deletion of data not required for legal or statutory purposes.
  • Right to Grievance Redressal: Lodge a grievance with our Data Protection Officer (details below).
  • Right to Nominate: Nominate another individual to exercise rights on your behalf in case of death or incapacity.

Please read these Terms of Use ("Terms") carefully before using this website or enrolling in any training programme offered by Quality Management Services ("QMS", "Company", "we", "us"). By accessing this website or using any of our services, you agree to be bound by these Terms. If you do not agree, please discontinue use immediately.

1. About Us

Quality Management Services is a proprietary consulting and training firm established in 2010, headquartered at Pune, Maharashtra, India. We offer ISO certification consulting, quality management training, NDT services, third-party inspection, and related professional services. All services are subject to these Terms and applicable Indian law.

2. Eligibility

You must be at least 18 years of age and legally capable of entering into a binding contract under the Indian Contract Act, 1872 to use our services. By using this website or enrolling in a course, you represent that you meet this eligibility requirement. Organisations enrolling employees on their behalf warrant that they have authority to bind the enrolling individuals to these Terms.

3. Training Enrolment & Payment

  • Enrolment is confirmed only upon receipt of full payment. Seats are allocated on a first-come, first-served basis.
  • Course fees are displayed inclusive of applicable taxes, or with GST stated separately. GST is levied as per current rates under the Goods and Services Tax Act, 2017. A GST-compliant tax invoice will be issued within 48 hours of payment.
  • Payments are processed securely via Razorpay Software Pvt. Ltd. (PCI-DSS Level 1 certified). QMS does not store payment card data on its servers.
  • Online course access credentials are shared within 24 hours of confirmed payment. Physical materials, if included, will be delivered to the registered address.
  • For cancellations and refunds, please refer to our Refund Policy.

4. Intellectual Property

All course materials, presentations, study guides, assessment tools, videos, website content, brand marks and logos are the exclusive intellectual property of Quality Management Services or its licensed partners. They are protected under the Copyright Act, 1957 and the Trade Marks Act, 1999.

  • You may use materials solely for your own personal learning or internal business use.
  • You may not reproduce, resell, sub-license, distribute, publicly display, or create derivative works from our content without prior written consent.
  • Recording of live training sessions (audio or video) is strictly prohibited without written permission.

5. Certificates & Credentials

Certificates of completion are issued only upon satisfactory completion of attendance requirements and assessments. Certificates bear a unique QR-verifiable certificate number. Any attempt to forge, alter, or misrepresent a QMS certificate is a criminal offence under the Indian Penal Code / Bharatiya Nyaya Sanhita, 2023. QMS reserves the right to revoke certificates found to have been obtained through fraud or misrepresentation.

6. Code of Conduct

All participants in training programmes are expected to:

  • Treat trainers, co-participants and QMS staff with respect and professionalism.
  • Not engage in harassment, discrimination, or disruptive behaviour.
  • Maintain the confidentiality of any proprietary business information shared by co-participants during sessions.
  • Not use QMS training infrastructure (online platforms, Zoom rooms) for any unlawful purpose.

QMS reserves the right to remove any participant who violates this code without refund.

7. Limitation of Liability

QMS's services are provided "as-is" to the extent permitted by law. Our total aggregate liability to any participant for any claim arising out of or relating to our services shall not exceed the total fees paid by that participant for the specific programme in question. We are not liable for indirect, consequential, or punitive damages including loss of business opportunity or profit. Nothing in these Terms limits liability for death or personal injury caused by our negligence, or for fraud.

8. Force Majeure

QMS shall not be held liable for delays or failure to perform obligations due to circumstances beyond its reasonable control, including acts of God, pandemics, floods, earthquakes, strikes, government orders, internet outages, or actions of third parties. In such cases, enrolled participants will be offered rescheduled batches or a full refund as per our Refund Policy.

9. Governing Law & Dispute Resolution

These Terms are governed by and construed in accordance with the laws of India. The courts at Pune, Maharashtra shall have exclusive jurisdiction over all disputes. Before initiating legal proceedings, parties agree to attempt resolution by mediation for a period of 30 days. Consumer disputes may also be addressed under the Consumer Protection Act, 2019 before the appropriate District Consumer Disputes Redressal Commission.

10. Amendments

We reserve the right to modify these Terms at any time. Changes will be posted on this page with a revised "Last updated" date. Continued use of our services after any changes constitutes acceptance of the new Terms.

Refund & Cancellation Policy

This Refund & Cancellation Policy applies to all training programmes, workshops, open-house events, and online courses offered by Quality Management Services ("QMS"). It is framed in compliance with the Consumer Protection Act, 2019, the Consumer Protection (E-Commerce) Rules, 2020, and applicable Reserve Bank of India (RBI) guidelines on payment refunds. Please read this policy carefully before enrolling.

1. How to Request a Cancellation or Refund

All cancellation and refund requests must be submitted in writing to:

Include: Registered email ID, mobile number, and Razorpay Order ID / payment reference.

The date of receipt of your written request determines the applicable refund tier in the schedule above. Verbal or phone requests do not constitute a valid cancellation.

2. Transfer / Reschedule Option

As an alternative to cancellation, you may transfer your enrolment to:

  • Another batch of the same course – free of charge if requested 5+ days before the original batch start; ₹500 administrative fee if requested 2–4 days prior.
  • Another eligible person within the same organisation – free of charge with 72 hours' notice.

3. Refund Method

  • Refunds are processed to the original payment source (credit card, debit card, UPI, net banking, bank account) via Razorpay.
  • NEFT/RTGS refunds to a bank account are available where original payment was made by bank transfer. Additional information (account number, IFSC) will be requested.
  • Refunds are initiated within 5 working days of approval. Actual credit depends on your bank's processing time (typically 5–10 additional working days).
  • GST component (18%) paid on course fees is non-refundable where training services have been partially commenced, as per GST regulations.

4. QMS-Initiated Cancellation or Reschedule

QMS reserves the right to cancel, postpone, or change the format of a batch (e.g., from classroom to online) due to insufficient enrolment, trainer unavailability, natural calamity, government orders, or force majeure events. In such cases, enrolled participants will be:

  • Offered priority enrolment in the next available batch at no additional cost; OR
  • Entitled to a full 100% refund of fees paid, processed within 5–7 working days.

QMS is not liable for any consequential losses (travel, accommodation, salary, etc.) incurred as a result of a cancelled or rescheduled batch.

5. Non-Refundable Items

  • Examination / assessment fees collected on behalf of third-party certification bodies (e.g., IINDT, DRDO-approved bodies).
  • Physical study materials and workbooks once dispatched.
  • Convenience fees charged by the payment gateway.
  • Accommodation and travel expenses for Lonavala openhouse programmes (these are arranged separately by participants).

6. Consulting & Corporate Services

For consulting retainer contracts and corporate in-house training projects, refund and cancellation terms are governed by the specific Master Service Agreement (MSA) or purchase order signed between QMS and the client organisation. In absence of a specific agreement, a pro-rated refund based on work completed will apply.

7. Grievance & Escalation

If your refund request is not resolved to your satisfaction within 15 working days, you may escalate to:
