Gap analysis is the single most important activity before beginning your ISO 9001:2015 implementation journey. Yet in our 15+ years of consulting with 500+ organisations, we see the same ten mistakes appear again and again — often costing companies weeks of rework and thousands of rupees in wasted effort.
A gap analysis, when done properly, gives you a clear baseline: here is where you are, here is where the standard requires you to be, and here is the precise delta you must close. Done poorly, it gives you a false sense of readiness — and you discover the real gaps only during the Stage 2 certification audit, where NCRs cost time, money, and credibility.
Many companies hand their HR manager or quality officer a list of 139 ISO 9001 clauses and ask: "Do we have a document for this?" That is not gap analysis. ISO 9001:2015 is explicitly process-based, not document-based. The question to ask is: "Does our process consistently produce the intended output?" — not whether a procedure exists on paper. Documents support processes; they don't replace them.
Clause 4 — understanding the organisation and its context — is where most SMEs take shortcuts. Leadership signs a SWOT table in 20 minutes and considers it done. In reality, Clause 4.1 and 4.2 require a deep understanding of internal and external issues, interested parties, and how these feed into your QMS scope and risk register. Auditors probe this clause heavily; superficial responses trigger Major NCRs in Stage 1 audits.
Effective gap analysis requires someone with both ISO 9001 clause expertise and a thorough understanding of the organisation's real processes — not just its org chart. Delegating this to a recently hired quality officer who is also learning the standard leads to systematic under-reporting of gaps. The result: you discover far more non-conformances during implementation than your roadmap anticipated.
A gap analysis that takes less than two full working days for a 50-person organisation is almost certainly missing something critical. Speed at this stage is the enemy of successful certification.
Risk and opportunity identification is a core structural requirement of ISO 9001:2015 — not an add-on. Yet the gap analysis often rates Clause 6 as "green" because the company has an FMEA for products. FMEA is not a risk register. A proper QMS risk register addresses risks to achieving quality objectives at the process and system level, not just product-level failure modes.
Binary gap assessments — "yes/no" or "compliant/non-compliant" — give you no prioritisation information. A three-level or five-level scoring system (e.g., Fully Met / Partially Met / Not Met / Not Applicable) is the minimum. Add a priority column (High/Medium/Low) based on audit risk and you now have an actionable implementation roadmap rather than a status report.
Gap analysis conducted in the quality department without interviewing production, purchase, HR, or sales leads to a partial picture. Every process owner must be part of the assessment.
A procedure may exist and even be followed — but if it doesn't consistently achieve its intended output, the process is not effective. ISO 9001 demands effectiveness, not just conformance.
Many organisations use ISO 9001:2008-era checklists without updating them for the 2015 revision. Key 2015 requirements — leadership, context, knowledge management, and risk — are often missing entirely.
Without defined quality objectives, there is no baseline to assess whether the organisation's monitoring and measurement activities (Clause 9.1) are meaningful. Objectives must be set before the gap analysis — not after.
A gap report without a corrective action plan is an observation, not a management tool. Every gap must map to a specific action, a responsible person, a completion date, and a verification method. Without this, implementation stalls within weeks.
A properly conducted gap analysis typically takes 1–3 days depending on organisation size, results in a documented gap report with clause-level scoring, and produces an implementation action plan with owners and timelines. If your gap analysis took a few hours and produced a traffic-light spreadsheet, plan for surprises during Stage 1.

You must be at least 18 years of age and legally capable of entering into a binding contract under the Indian Contract Act, 1872 to use our services. Organisations enrolling employees on their behalf warrant that they have authority to bind the enrolling individuals to these Terms.
All course materials, presentations, study guides, assessment tools, videos, website content, brand marks and logos are the exclusive intellectual property of Quality Management Services or its licensed partners. They are protected under the Copyright Act, 1957 and the Trade Marks Act, 1999.
Certificates of completion are issued only upon satisfactory completion of attendance requirements and assessments. Certificates bear a unique QR-verifiable certificate number. Any attempt to forge, alter, or misrepresent a QMS certificate is a criminal offence under the Indian Penal Code / Bharatiya Nyaya Sanhita, 2023. QMS reserves the right to revoke certificates found to have been obtained through fraud or misrepresentation.

Our total aggregate liability to any participant for any claim arising out of or relating to our services shall not exceed the total fees paid by that participant for the specific programme in question. We are not liable for indirect, consequential, or punitive damages including loss of business opportunity or profit. Nothing in these Terms limits liability for death or personal injury caused by our negligence, or for fraud.
QMS shall not be held liable for delays or failure to perform obligations due to circumstances beyond its reasonable control, including acts of God, pandemics, floods, earthquakes, strikes, government orders, internet outages, or actions of third parties. In such cases, enrolled participants will be offered rescheduled batches or a full refund as per our Refund Policy.
These Terms are governed by and construed in accordance with the laws of India. The courts at Pune, Maharashtra shall have exclusive jurisdiction over all disputes. Before initiating legal proceedings, parties agree to attempt resolution by mediation for a period of 30 days. Consumer disputes may also be addressed under the Consumer Protection Act, 2019 before the appropriate District Consumer Disputes Redressal Commission.
We reserve the right to modify these Terms at any time. Changes will be posted on this page with a revised "Last updated" date. Continued use of our services after any changes constitutes acceptance of the new Terms.

For consulting retainer contracts and corporate in-house training projects, refund and cancellation terms are governed by the specific Master Service Agreement (MSA) or purchase order signed between QMS and the client organisation. In absence of a specific agreement, a pro-rated refund based on work completed will apply.
